Resumen
La presente investigación se realizó en la Empresa Pesquera de Villa Clara (Pescavilla), con el
objetivo principal de mejorar y aplicar parcialmente un procedimiento para gestionar por procesos
cadenas de suministros de productos de la pesca, en este caso enfocado en la cadena de la
croqueta conformada, encaminado a la elevación de los niveles de fiabilidad de los procesos que
la componen y su efectividad como medio para el logro de un nivel de servicio adecuado al
cliente.
Con vistas a lograr este objetivo, se procedió a la aplicación de la primera fase del
procedimiento; por lo que los cambios fundamentales, respecto a la propuesta de Piedra Jiménez
y Machín León (2010), se realizaron en esta propia fase, esencialmente al procedimiento
específico para el diagnóstico, y dentro del mismo a la definición e identificación de los procesos
logísticos y detección de variables relevantes. Se emplearon encuestas, tormentas de ideas y
entrevistas como principales técnicas de recolección de información, se detectaron los problemas
principales existentes en la empresa y se proponen una serie de mejoras para los mismos.
El trabajo contiene, además, un estudio bibliográfico que abarca diferentes temas relacionados
con la gestión logística, la gestión por proceso, la gestión de la cadena de suministro, la fiabilidad
y criticidad de los procesos asociados a un nivel de madurez determinado, la calidad del servicio
al cliente y la toma de decisiones entre otros abordados, estos en función de la naturaleza del
tipo de proceso que se realiza.
En la investigación se obtuvo como resultado la transformación y enriquecimiento del
procedimiento general, así como procedimientos específicos dentro del mismo, que permiten
gestionar por proceso la cadena de suministro de la croqueta conformada en Pescavilla.
This research was done in the "Villa Clara (Pescavilla)" with the goal of improving the general procedure of Machín León and Piedra Jiménez, to manage supply chains and processes of fishery products, in this case focused in the chain of the croquet, aimed at raising levels of reliability of its component processes and their effectiveness as a means to achieve a level of customer service right. In order to achieve this goal we proceeded to implement the first stage of the proceedings, fundamental changes were addressed the first phase of this, the specific procedure for the diagnosis, and within it the definition and identification processes logistics and detection of relevant variables. Used surveys, brainstorming and interviews as primary data collection techniques, there were major problems existing in the company and proposes a series of improvements to them. The work also contains a literature review covering different topics related to logistics management, process management, managing the supply chain, reliability and criticality of the processes associated with a certain maturity level, quality customer service and decision making among others addressed these depending on the nature of the type of process being performed.
